同期销售增长了40%,但我们还是选择离开。


看着销售数据,我其实是开心的。我熬过了第一次搬家,熬过了一年中的淡季,也熬过了打折带来的压力,终于等来了一个圣诞的回报。但是如果理性一点,站在business的角度,我对这个店铺做了一次复盘,结论很清晰:


🚨 -固定成本过高


      -利润结构不健康


      -对当时的阶段来说,这种模式不可持续


如果继续做下去,我们不是在经营,而是在延后问题。 我们也尝试过同一个商场的中岛位 kiosk ——租金更低、人工更少。但结果同样很清楚:


🚨 -销售规模上不去


      - 品牌也很难建立


👉 这让我更加确认一件事:不是成本低就一定适合,而是要匹配你的阶段和目标。回头来看,这个位置并不是“好或不好”的问题,而是: 适不适合当下的你,对于当时的我们来说,它不合适。


👉 但对于已经有品牌基础、正在做连锁扩张的品牌,它依然有价值:


 -距离伦敦30分钟


 -但成本是非伦敦结构


 -客群消费能力中上


 -周边小镇带来稳定人流


👉 所以,一个店要不要做,我现在只看三件事:


👉 能不能赚钱(基础)


👉 利润结构是否健康(持续性)


👉 是否匹配你当前阶段(战略)

《Memoir Series》8.12 — Sales Up 40%, But We Still Left


Sales grew by 40% — and yet, we still decided to leave.


Looking at the numbers, I felt genuinely proud. We had made it through our first relocation, the slow season, and the pressure of heavy discounting — and finally saw the reward during Christmas. But,Taking a step back, I reviewed the business from a more rational perspective. The conclusion was clear:


🚨 -Fixed costs were too high


      -The profit structure was not healthy


 -For our stage, this model was not sustainable


If we continued, we weren’t building a business — we were just delaying a problem. We also tested a kiosk in the same mall — lower rent, fewer staff.


But the result was equally clear:


🚨 -Sales couldn’t scale


      -The brand couldn’t build real presence


That reinforced an important lesson:


👉 Lower cost doesn’t always mean better — it has to match your stage and your goals. Looking back, this location wasn’t simply “good” or “bad.”


👉 The real question was: Was it right for us at that moment? For us, it wasn’t.


👉 But for brands with an established foundation and scaling ambitions, it could still be valuable:


 - 30 minutes from London


 - Lower cost structure vs central London


 - Mid-to-high spending customer base


 -Stable footfall from surrounding towns


So today, when deciding whether to open a store, I look at three things:


👉 Can it make money? (baseline)


👉 Is the profit structure healthy? (sustainability)


👉 Does it match your current stage? (strategy)
